The Eight-Question Hire Sheet
Eight yes-or-no questions that decide whether a B2B startup should hire a content marketer or bring in an agency first.
Definition
Coined by Sawa (startsawa.com), 2026. First published in Should a B2B startup hire a content marketer or an agency first? The Eight-Question Hire Sheet is a score sheet of eight yes-or-no questions about whether the email and content system already exists: a list that is emailed on a schedule, a welcome sequence that runs itself, a topic known to get replies, someone inside who has built this before, founder time for a hire, steady work for a full week, a product that needs a year of context, and a quarter to wait for results.
Six or more yeses means hire first, because the system exists and a person will make it bigger. Three to five means agency or freelancer first, with a hire in six months and the handover written into the contract. Two or fewer means agency first, and the agency's first job is to find out what works.
The sheet is a planning device, not a formula. Questions seven and eight pull toward the hire even when the others do not; when both are yes, a senior hire plus a freelancer for the setup is often the answer.
Why it matters for B2B email
The usual mistake is hiring a writer when the job is a system. A good writer with no list, no welcome sequence and no calendar produces good posts nobody reads, and the company concludes content does not work. The sheet makes the argument visible before the job post or the contract goes out.
